How Churn Rate Changes a SaaS Valuation: The Multiple Killer Buyers Watch First

Churn is the single most important variable in SaaS valuation, and buyers watch it before they look at anything else. Two products with the same $5,000 MRR can trade at multiples twice as far apart if one loses 1% of customers a month and the other loses 6%. At 1% monthly churn, a product keeps roughly 89% of its revenue after a year. At 6% monthly churn, it keeps barely half. That difference is the difference between a durable asset and a leaking bucket, and buyers price it accordingly.

Buyers carry rough benchmarks in their heads. Under 1% monthly churn is exceptional and earns a premium multiple. Between 1% and 3% is healthy and trades at the standard range. Above 3% is a warning sign, and above 5% usually means the product has a retention problem that the buyer will have to fix. These bands are not rules, but they shape the first offer: a high-churn business gets a lower multiple, a longer earn-out, or no offer at all.

Raw churn only tells half the story. Net revenue retention, or NRR, measures whether the customers who stay spend more over time through upgrades and expansion. NRR above 100% means the existing customer base grows on its own, even before new sales. Public SaaS companies with NRR above 110% traded at about 8x revenue at the end of 2025, against 1.5x for companies at 90% or below. The same logic applies at micro scale: a small product with 105% NRR and flat churn is worth far more than a bigger one bleeding customers.

When you evaluate a business, ask for churn by cohort — groups of customers who joined in the same month — and watch how each cohort behaves over time. Healthy products show cohorts that stabilise: most cancellations happen in the first two months, then the line flattens. Unhealthy products show cohorts that keep declining month after month, which means customers are not finding lasting value. Also check whether churn is concentrated in one plan or one customer segment, because a fixable problem in one tier is very different from a product-wide retention failure.

If you are selling, fix churn before you list: onboard new customers properly, reach out to users who stop logging in, and fix the bugs that drive cancellations. Even a one-point improvement in monthly churn can add a full turn to your multiple. If you are buying, price the churn you see, not the churn the seller promises to fix. A business with 4% monthly churn is not a 2% churn business with a to-do list — it is a 4% churn business, and the price should reflect that.

Churn is not a fixed property of a product — it is a problem with known fixes, and the fixes are cheaper than the multiple they protect. The highest-return lever is onboarding: customers who reach the product's core value in the first session are far more likely to stay than customers who sign up and drift. Annual plans are the second lever — a customer who prepays for a year cannot churn for twelve months, and the cash arrives upfront. Dunning, the process of retrying failed cards and emailing customers whose payments bounce, recovers a surprising share of involuntary churn for almost no effort. Win-back campaigns to cancelled customers, exit surveys that reveal why people leave, and feature adoption nudges that get users to the sticky parts of the product all help. A seller who can show churn falling over the last six months, with a clear reason why, is selling a business on the way up — and buyers will pay for that trajectory.
